農01 Thesis

Fully automated food production is not a robot arm in a field; it is intralogistics plus a crop twin: plants on standard carriers move past fixed stations, a model-predictive controller sets climate and light, and robots do the night work of UV-C dosing and scouting. Physics sets the boundary: LED efficacy is already near its 3.4–4.1 µmol/J ceiling, so lettuce costs about 7–11 kWh/kg in light alone and a full human diet under LEDs would need over 100 kWh per person per day. The non-obvious insight from more than $2.3B of failed or distressed indoor-farm and ag-robot capital is that the failures were capital-structure and crop-choice failures, while the control problem is essentially solved (AI beat growers at Wageningen) and harvesting is the true unsolved robot task. For ORIJO this means daylight vaults for calories and fruit, LED cassettes only for greens, a jo-grid coordinate system that makes every plant legible to cheap fixed machines, and sale as equipment rather than as a farming business.

GROW-S1 · function

Photon supply: daylight first, LED top-up

Deliver the daily light integral (DLI, mol/m²/day) each crop needs at the lowest kWh and capex per mol.

How it works

Photosynthesis is driven by photon count (400–700 nm), so a light recipe is a DLI target = PPFD (µmol/m²/s) x photoperiod (s) / 1e6. Electric lighting energy per m² is DLI / photosynthetic photon efficacy (PPE, µmol/J): at DLI 15 and 3.0 µmol/J a lettuce tier needs about 1.4 kWh/m²/day, or about 7–11 kWh per kg of lettuce at 48–70 kg/m²/yr, before HVAC. Physics caps the gain from better LEDs: the best fixtures reach about 3 µmol/J and the practical ceiling is about 3.4 (white+red) to 4.1 (blue+red) µmol/J, so the remaining lever is yield per photon (canopy capture, far-red, harvest index) and using free sunlight. Greenhouses buy far less electricity per kg than plant factories because the sun supplies the photons; plant factories win on water, CO₂ and land, not on purchased energy.

Failures, read for lessons

  1. Bowery Farming closed (Nov 2024)

Why>$700M equity plus a $150M KKR loan financing multi-site capex; softening premium demand; failed sale.

Lesson for AnygroundNever finance farm modules with debt sized to a growth story; each HATA cassette must pay back on its own produce or avoided cost, sold as equipment not as a crop promise.

  2. Plenty Chapter 11 (Mar 2025, emerged May 2025 as a strawberry-only grower); Compton farm closed Dec 2024

Why~$1B raised on plans experts call unachievable (watermelons, fruit trees indoors); rising energy prices and infrastructure costs; grower voice lost.

Lesson for AnygroundKeep the crop list short (greens, herbs, cherry tomato, strawberry) and grower-led; calories go to daylight.

  3. 80 Acres Farms and Infinite Acres wound down (Aug-Sep 2026)

WhyCould not raise capital after acquisitions; 'impatient capital and an accumulating debt burden'. The tech subsidiary died with the operator.

Lesson for AnygroundSeparate the hardware business from any farming operation; firmware and recipes must run without the vendor (local-first).

  4. Jones Food Company administration (Apr 2025)

WhyHigh tech cost, UK energy prices, low produce prices; JFC2 14,448 m² lasted ~1 year.

Lesson for AnygroundEnergy price exposure kills lit farms: pair every lit cassette with owned PV and schedule light to sun hours (HIKARI-DOKI).

  5. AppHarvest Chapter 11 (Jul 2023)

WhySPAC-funded 60-acre glasshouse; operating problems reported (mold, heat, broken equipment) and shareholder suits; greenhouses then sold to experienced growers.

Lesson for AnygroundAssets are fine in expert hands — ship with a remote grower service and benchmark against AGC-style reference crops.

  6. Iron Ox shut down (2023)

Why$98M raised for full-robot greenhouse; robots did logistics a conveyor could do; scale and cost unproven.

Lesson for AnygroundUse robots only where coordinates are unknown or change; use passive rails/rollers for movement.

  7. Harvesting robots stalled for 30 years

WhyAverage 66% success, 33 s/fruit; SWEEPER 18% in normal crops.

Lesson for AnygroundDesign the crop for the robot: fixed gutter heights, single trusses, cherry tomato on a fixed jo grid; accept human-in-loop picking until >90%.

  8. Monarch Tractor crisis (Nov 2025)

WhyLost contract manufacturer; dealer lawsuit alleging autonomy did not work; pivot to licensing.

Lesson for AnygroundDo not claim autonomy levels you cannot demonstrate on-site; publish the autonomy ladder level per module.

  9. Kalera, Infarm, Smallhold, Growing Underground failures (2023–2025)

WhyCapital-heavy distributed farms, service burden and commodity pricing (details partly unverified).

Lesson for AnygroundA distributed farm network only works if service minutes per module are measured and capped (≤ 30 min/week target).

折08 ORIJO design

The recommended stack and what we would build next.

What ORIJO adopts from the state of the art, the new mechanisms this layer adds and the 12-month prototype for each, with its pass and kill criteria.

SubsystemORIJO choiceWhy
GROW-S1Daylight YOSHI-6G vault for fruiting crops and staples; LED HATA-4 cassettes only for greens/herbs/strawberryPurchased electricity per kg is 1.2–3.5x lower with sunlight (Graamans) and a full LED diet would need 108–208 kWh/person/day.
GROW-S2NFT/ebb-flow per cassette with closed EC/pH and condensate return; isolated solution per cassetteMature, 98% recycling reported, and failure isolation limits disease spread.
GROW-S3Local MPC crop twin with DLI targets, benchmarked against a human-run reference tray each seasonAGC shows AI control can match or beat growers; the reference keeps the claim honest.
GROW-S4Passive roller lanes + one linear shuttle per cassette on half-jo trays (v3 M07)Conveyors beat AMRs for repeatable moves (Iron Ox lesson); jo pitch gives every station a known coordinate.
GROW-S5Human-in-loop fruit picking with robotic assist; bees/brush for strawberry; rail arm only after >90% bench successField success rates are 18–66%; design the crop first.
GROW-S6Night UV-C bar and camera on the ridge rail shared with TSURUThorvald shows UV-C + scouting is the robot task that pays first.
GROW-S7Outdoor beds: FarmBot-class gantry only for home/hotel kitchen gardens; rent field robotsField robots are capex for large farms; ORIJO sites are small.
GROW-S8KAMADO-B for plant residues; duckweed UKI-P only where market approval exists; mushrooms on spent substrate as low-energy protein (no study read here)BSF converts 11–26% of substrate; duckweed needs LED energy.

01 New mechanism

HI-NO-WAKE (sun split)

A planning rule and configurator check that assigns each crop to daylight vault, LED cassette or outdoor bed by kWh per kg of nutrient delivered

How it works

For each crop the configurator computes LED kWh = DLI x days x area / (PPE x 3.6) and compares it with the site's PV surplus; crops whose LED energy exceeds a threshold (for example >15 kWh/kg or >1 kWh per 1,000 kcal) are forced into the YOSHI-6G vault or outdoors. The output is a crop map per typology plus a one-line statement of what share of the diet the site can honestly supply.

12-month prototype
Spreadsheet/JS module in the configurator using v3 crop library and site PSH data
BOM
USD 0–2,000 (software time only; estimate)
Test
Back-test on EDEN ISS, Lunar Palace and two commercial VF published figures
Pass
Predicted kWh/kg within ± 25% of the published values for 3 of 4 cases
Kill
If error >50%, fall back to published lookup tables

02 New mechanism

KAGO-MICHI (carrier path)

Half-jo tray carrier with passive rollers, RFID and fiducial, and a single stationary vision + cutter cell at the cassette end

How it works

Trays move by gravity-assisted rollers and one linear shuttle; at the end cell a fixed camera images each tray under controlled light, the twin decides harvest/space/wait, and a band cutter harvests whole trays of greens. Because the camera and cutter never move, calibration is one-time and the only moving robot is a shuttle.

12-month prototype
One HATA-4 tier (1.66 m²) with 8 trays, shuttle, fixed camera and cutter
BOM
USD 6,000–12,000 (estimate)
Test
12 lettuce cycles, logging jams, harvest timing error and human minutes
Pass
<1 jam per 100 tray moves; ≤ 10 human min per tier per week; yield ≥ 48 kg/m²/yr equivalent
Kill
>5 jams per 100 moves or yield <30 kg/m²/yr

03 New mechanism

YOAKE-UV (pre-dawn UV bar)

UV-C lamp bar plus RGB/NIR camera that rides the YOSHI-6G ridge rail at night

How it works

At night photolyase repair is inactive, so a UV-C dose delivered by a slow rail pass suppresses powdery mildew on tomato/strawberry walls; the same pass counts flowers and fruit to feed the twin. Interlocks keep it off when the room PIR detects people.

12-month prototype
3 m rail segment with UV-C bar, dosimeter and camera over strawberry tabletop
BOM
USD 3,000–7,000 (estimate)
Test
Paired bays, treated vs untreated, mildew incidence and fruit count accuracy over one season
Pass
≥ 50% mildew reduction and fruit count error <15%
Kill
No significant mildew effect or leaf scorch

04 New mechanism

TSUBO-KABE (designed fruit wall)

Cherry tomato / strawberry wall where every truss hangs at a fixed jo coordinate so a rail arm can pick

How it works

Plants grow in rigid gutters at fixed heights; trusses are guided by clips onto a 910 mm grid plane, removing the leaf occlusion that drove SWEEPER from 61% to 18%. Humans pick until the arm proves >90% on this wall.

12-month prototype
Two 3.64 m gutters in a YOSHI-6G bay, clip guides, off-the-shelf cobot on a rail
BOM
USD 25,000–45,000 (estimate)
Test
Weekly picking sessions over 6 months, success rate and s/fruit
Pass
≥ 85% success, ≤ 20 s/fruit on the designed wall
Kill
<60% success after 6 months — keep wall for human picking

05 New mechanism

MUSHI-DAI (insect bench)

KAMADO-B integration test fed only crop residues, measuring larvae and frass returned

How it works

Residues from cassettes feed BSF larvae; frass is assayed and returned to outdoor beds; larvae go to fish/poultry feed where legal.

12-month prototype
0.91 × 0.91 m bin with temperature, CO₂/NH3 sensors and weighing
BOM
USD 1,500–4,000 (estimate)
Test
12 batches on plant residues
Pass
Bioconversion ≥ 10% of substrate; no odour complaints; frass passes pathogen assay
Kill
<5% bioconversion or persistent odour/fly escape

問09 Open problems

What is not solved yet.

  1. No public, audited kWh/kg, labour h/kg and capex/m² data from a profitable vertical farm; most numbers are LCA models or company claims.
  2. Labour hours per kg for automated PFALs are rarely published; Spread's 50% reduction is relative, not absolute.
  3. Harvest robots remain below 70% success in normal crops; unknown whether designed fruit walls reach >90% at acceptable s/fruit.
  4. Calorie crops under electric light are physically energy-prohibitive (100+ kWh/person/day); full-diet autonomy needs daylight area or space-grade budgets.
  5. Disease management in shared nutrient loops (Pythium) at L4-L5 without a grower is unproven.
  6. Regulation of insect feed substrates (EU ban on food waste) and of duckweed/Wolffia as human food varies by market.
  7. Long-term (multi-year) unattended operation has no demonstration: Lunar Palace and EDEN ISS had resident crews.
  8. Yield-per-photon improvements (far-red, cultivars bred for VFs) are the remaining energy lever but cultivar availability is limited.
  9. Arctic container farms (Naurvik since 2019, Growcer) publish no yield, kWh/kg or cost data. [gaps-2026–10–29]

Mostly sound. Paper numbers checked against abstracts/full text were accurate; errors were in interpretation (EDEN ISS per-season vs per-year, LP365 55% diet share), arithmetic (capital sum overstated by ~1.5%), stale statuses (Plenty and AeroFarms are operating, not pilots) and one unsourced cause (California energy). Two preprint/snippet LCA numbers replaced with a peer-reviewed 2025 review. No fabricated DOIs or sources found.
